I'll admit I was kinda confused trying to follow it - at some point, I felt the teachers added an anima band of Will into Heather, because the way the story was told, it seemed like there was no resistance to the change. (And I still am, as it'd seem like someone switched Will with Heather to set him as Heather for another change.) The clues of Will being at the background, feeling how Heather struggled with the idea of giving Garson a second chance suggested there wasn't a golemized mask in play - though, as I think of it, it seems like in a relatively recent branch, Will somehow has some control while on one of these. (Or rather, it's hard to golemize Will, as he seems to retain some control somehow.)

One very unfortunate and terrifying thing is whether the teachers would make a mask of Garson for someone to wear, and how they're effectively condemning that person to death. In essence, the teachers are condemning the people they replace, as they can die at some point.
